Expected Delivery in the AI Era

Generative tools have changed what a client believes a piece of software should cost in time. Work that was quoted in weeks is now quoted in days, and the number is often set before anyone has looked at the system the change has to land in. The tooling genuinely did get faster — but it did not get faster uniformly, and it did not get faster in the places that usually decide a release date.

That mismatch is where delivery relationships break down. The team is not slower than it was; the expectation simply moved further than the work did.

Quote the whole delivery cycle, not the coding slice. Generation speed compresses the part of the work that was already the shortest, so a commitment built on it will miss on review, integration and testing — the stages that actually set your date.

Why the Expectation Moved Faster Than the Work

  • Understand that clients are calibrating on demos, not on delivery. A generated prototype is genuinely fast to produce and highly visible, while the work that turns it into something maintainable is neither. When the visible half of the process gets dramatically quicker, the invisible half is assumed to have kept pace.
  • Recognize that generated code shifts effort rather than removing it. Producing a first draft costs less than it used to, but reviewing, understanding and integrating that draft costs the same or more — and there is now more of it to review. The bottleneck moves downstream instead of disappearing.
  • Account for the stages that never sped up at all. Requirements clarification, access and environment provisioning, security and compliance review, stakeholder sign-off and coordination between teams are unchanged by better code generation, and on most projects they occupy more of the calendar than writing code does.
  • Watch for competitive pressure setting the number. Expectations are often imported from what a competitor claimed publicly or what a vendor promised in a pitch, rather than derived from your system, your team and your constraints. An estimate anchored to someone else’s marketing is not an estimate.

Committing to Dates You Can Actually Hold

  • Estimate the full cycle and show your working. Break a commitment into its real stages — clarification, build, review, integration, testing, release — and let the client see which stages the tooling compresses and which it does not. A date that is explained survives contact with a slipped assumption; a date that is merely asserted does not.
  • Make review capacity an explicit constraint. If your team can generate more change than it can responsibly review, review is your delivery ceiling, and it should appear in the plan as a named limit rather than as unpaid overtime at the end of a sprint.
  • Apply the tooling where it compounds. Scaffolding, test generation, documentation, migration chores and routine refactors are places where speed carries through to the delivery date. Load-bearing architecture and anything touching security or data integrity are places where an unreviewed shortcut costs more than it saves.
  • Re-baseline with evidence rather than optimism. Track what your own delivery cycle actually did over the last few releases and quote from that record. Measured history is the only material that makes a conversation about pace concrete instead of adversarial.
